A vague merch brief with no specs set: how to make 6 different items within an overseas pop-up deadline

In 2024, girl group Primrose needed merch to sell at a June pop-up store in Sweden for their debut season. There were six items in all — T-shirt, cap, plush keyring, acrylic keyring, masking tape, and eco bag — yet the client wasn't in a position to pin down sizes or specs. The proportion of the plush body to its wings, the eco bag dimensions, the diameter of the keyring ring — none of it was even roughly defined at the start.

O-SEAN began by filling in those blanks together. For the plush, we redrew the design several times toward a 6cm body with smaller wings, and for the T-shirt logo we first proposed a printing method that brings out a reflective feel. Everything discussed by phone was summarized again in writing and sent back, and production status was shared along the way, so the client could keep track even while busy with trips and shoots. Since the plush was produced in China and the schedule was tight, we sent samples first by courier, hand-delivered the finished goods to the office ourselves, and shared customs status as it happened.

We delivered all 6 items totaling 1,400 units in May 2024, in time to sell at the June pop-up in Sweden. On-site response was strong, the keyrings in particular were a hit, and after the project we organized and handed over material and size details for each item so they could be used for online sales. A case that shows how O-SEAN works — turning a vague, spec-less request into finished products and taking responsibility all the way to an overseas deadline.

The design and the schedule both felt daunting, but they're a partner who saw it through with us to the end. We couldn't pin down sizes or specs, yet they redrew the plush design again and again and walked us through international shipping, which was a huge help in building the global timeline. They're not just a place that makes things — they're a team that wanted the project to succeed as much as we did, so we plan to do our next merch with O-SEAN too.
